A mobile shop doesn't grow without good staff. But shop owners' most common complaints about staff are that sales drop, the accounts don't add up, and good staff leave after a while. Most of this is solved with a clear system.
1. Write down everyone's responsibilities
Who handles cash, who collects installments, who looks after stock — write it down instead of just saying it. When responsibilities are clear, you know whose job it was when something goes wrong.
2. Commission — the easiest tool for motivation
When a salesman gets commission on sales on top of their salary, they try to sell more on their own. A few common methods:
- A fixed amount per phone — simple to calculate.
- A % of the selling price — encourages selling expensive phones.
- A % of the profit — the fairest, because selling too cheaply also reduces the commission.
- Commission on installment sales after collection — so the salesman doesn't give installments to risky customers.
Whichever method you choose, keep it in writing and the same for everyone. Lack of transparency about commission causes the most dissatisfaction.
3. Every sale under a staff member's name
When the POS records which staff member made each sale, commission is calculated automatically and there's no room for arguments at the end of the month. (POS feature)
4. Salary and attendance
- Write down the pay structure: basic, allowances, mobile bill.
- Take attendance every day — leave and lateness stay clear.
- If you give an advance, write it down and adjust it against the next salary.
- Record salaries as an expense as soon as you pay them, so the month's profit stays correct.
In PhoneSell Pro, staff, attendance, salary and commission are in one place, and paying a salary also posts it to the accounts.
5. Trust, but also verify
- Permissions: the cashier doesn't need to see the profit report; the salesman doesn't need to change prices. Give each person permission only for their own work.
- Daily cash close: reconcile the cash at the end of the day.
- Activity record: who sold what, who changed which entry — when there's a record, honest staff feel safe too.
6. Shop property with staff
If you give staff a shop phone, laptop or anything else, write down who got it and when. In PhoneSell Pro, fixed assets can be assigned to staff, and when a staff member leaves, they can't be released without the items being returned.
7. Keep good staff
- Pay salaries on time — the most important thing.
- Transparent commission — who got how much, and why.
- Recognise good work — a small reward for the month's top seller.
Final word
Staff management doesn't mean standing guard — it means building a system where doing good work is easy and making mistakes is hard. Then the owner can be at ease even when away from the shop, and has time to grow the business (growth guide).
